Sam didn't keep the ponytail or the cardigan or the glasses
How do you know? Maybe he did keep them. For reasons. For later. For parts of show that aren't on Show.

Also, here's the thing with Sam and the hunters dying and whether or not he's a bad leader and the things Castiel was saying. Those hunters didn't die because Sam was a bad leader. But that is 100% what Sam thinks. It's how he feels. And Castiel knows how that feels because he's been both a bad leader and a decent leader who's had everything go to shit in the past despite his best intentions. So what he said to Sam while they were not-fighting on the floor of the diner felt like it was the right thing to say in the moment.

Also, leadership qualities aside, Sam was their leader, so he was responsible for them, and now they're all dead, so. We all know Sam well enough to know how that will feel to him regardless of circumstances.
